Can I just buy an iPhone and upgrade it with my carrier at another date?

What do you mean upgrade it later? You mean you wish to buy a phone and choose your carrier later? If you purchase an iPhone with Apple, you either choose your carrier at that time, or you purchase a SIM Free phone. With that, you choose what you wish to do.

Then you need to do the SIM Free. You have to purchase directly from Apple. Only Apple sells unlocked phones.

Yes, because the new phones will not have a SIM in them, hence the SIM free.
