Cannot change SSD icon

I recently had to upgrade to Tahoe 26.1 on my M1 Mac Mini to upgrade my video editor.

The icons are bufugly ...

Sadly, I can't change the Apple program icons, but I should be able to change the icon for the SSD, but no matter what it won't change. I've created a PNG file, with transparency, and an ICO file from that. When I try to paste the icon image from either file into the Get Info icon image for the SSD, nothing happens. Even if I change a random empty folder icn to what I want for the SSD, then copy and paste that image to the SSD's Get Info, still nothing changes.

What am I doing wrong?

Also, supposedly I don't have admin access to the SSD, even though I am the sole owner and my account is listed as an Admin account. Could this be the problem?
